A Few Things to Watch Out For
If you've ever had a plant manager call at 4 PM on a Friday needing 500 gallons of sulfuric acid for a Monday morning startup, you know the feeling. Your palms get sweaty. You start mentally scrolling through vendors. The clock is ticking.
In my role coordinating water treatment chemicals and specialty solutions for industrial clients, I've handled over 200 rush orders in the past three years—including a 36-hour turnaround for a semiconductor fab that was about to shut down a cleanroom line. Some went smoothly. A few... didn't.
Here's the checklist I now use for every emergency order. It's not theoretical. I built it from mistakes. Real ones. Costly ones.
When to Use This Checklist
This is for situations where normal lead times are not an option. Your typical procurement process—getting three quotes, checking references, running samples—is out the window. You need delivery in days, not weeks.

Step 1: Verify the Spec Before You Call Anyone
I cannot stress this enough. In March 2024, a client called needing 'sodium hydroxide solution' for a pH adjustment process. Turned out they needed 50% concentration, not the 25% I assumed. The 25% would have been fine for their general water treatment loop, but not for their specific reactor cleaning step. We caught it because I asked for the exact MSDS number from their existing inventory.
Do this:
- Get the full chemical name, CAS number, and concentration
- Confirm the packaging format (drums, totes, bulk tanker?)
- Ask: 'Is this a direct replacement for something already on-site, or a new application?'
If it's a new application, pause. You might need to check compatibility with existing equipment. A specialty chemical supplier like Veolia can often help here—they have the cross-industry knowledge to spot mismatches. But the buyer needs to ask the question first.

This step sounds obvious. You'd be surprised how often it's skipped.
In the heat of an emergency, everyone's instinct is to call a new supplier. But I've seen cases where the needed chemical was sitting in a warehouse 20 miles away, already paid for, under a different contract line item. One time, we had a client who was about to pay $4,000 in rush fees for polyurethane foam chemicals—and they had 200 gallons of the exact same formulation in a secondary facility.
Check:
- Your own inventory at all locations
- Blanket purchase agreements with existing suppliers—many have emergency release clauses
- Sister facilities or partner plants

Vague urgency leads to vague commitments. Suppliers need to know the consequence. It changes their priorities. It changes their pricing. More importantly, it changes their honesty about what's possible.
One supplier told me they could deliver 'in 3-4 days' for a reactor cleaning chemical. They didn't mention that '3-4 days' meant they'd have to manufacture a batch, not pull from existing stock. I only found out when I asked: 'Is this from your regional warehouse or a production run?' Answer: production run. That changed everything.
The question isn't whether they can deliver. It's how they'll deliver.
Step 4: Verify Logistics, Not Just Availability
A chemical being 'available' is not the same as it being 'deliverable.' I learned this the hard way.
Sulfuric acid is a good example. Is sulfuric acid a chemical? Yes—it's a common industrial chemical. But it's also a hazardous material with specific transport regulations. Not every trucking company will haul it. Not every warehouse can store it. And if you're in a region with seasonal weight restrictions on roads... well, that adds another layer.
Questions to ask the logistics team (or the supplier):
- Is this chemical classified as hazardous for transport? (Most acids are.)
- Does the carrier have the proper permits and certifications?
- Are there any delivery time restrictions at your site? (Many plants don't accept HazMat deliveries after 2 PM.)
- Can the receiving area handle the packaging? (A 275-gallon tote needs a forklift. A 5-gallon pail does not.)
To be fair, most good suppliers will handle this. But I've had a shipment of water treatment polymers sit at a loading dock for 6 hours because the receiving manager wasn't notified it was coming. The chemical arrived fine. The delay was entirely logistical—and entirely preventable.
Step 5: Calculate the Cost-Benefit of Rush vs. Production Impact
This is the part nobody wants to think about. But here's the reality: sometimes the rush premium is worth paying. Sometimes it's not.
The upside was saving a production line. The risk was paying $3,200 in premium shipping for a polymer flocculant that normally costs $1,500. I kept asking myself: is $3,200 worth potentially keeping the line running? The answer was yes—because the line shutdown cost was $12,000 per hour. Do the math.
But I've also seen cases where the rush fee for a pool waterproofing product was $800 on a $1,400 base cost, and the client's alternative was a $600 rental of a temporary solution. They paid the rush fee. They didn't need to.
Quick calculation:
- Cost of rush: [Rush premium + base cost]
- Cost of delay: [Lost production + potential penalties]
- If rush cost > delay cost... reconsider the urgency. Or find a partial solution.
Step 6: Confirm the 'Plan B' Before the Order Ships
This is the step most people forget. They get a 'yes' from the supplier, place the order, and assume it's handled. But what if the shipment gets delayed? What if the truck breaks down? What if the chemical arrives but it's the wrong grade?
I always ask the supplier: 'If this doesn't arrive on time, what's my backup?'
Sometimes the answer is: 'We can air-ship a smaller quantity from our other facility.' Sometimes it's: 'There is no backup—that's why we need to be certain.'
In one case, for a fine chemical needed for an agrochemical trial, the supplier said delivery was 'guaranteed' in 4 days. I asked the backup question. Turned out their 'guarantee' was based on a single trucking route that had a 30% failure rate in winter. We switched to a vendor who could route through two different distribution centers. Cost more. Delivered on time.
Granted, you can't always have a Plan B. But if you don't ask, you'll never know.
Step 7: Document Everything for Next Time
Crisis averted. Order delivered. Line is running. Now what?
This is the step that separates professionals from fire-fighters. Take 15 minutes to document:
- What caused the emergency? (Inventory miscalculation? Sudden demand spike? Supplier failure?)
- What worked in the rush process?
- What would you do differently?
The 7-point checklist I created after my third mistake has saved us an estimated $8,000 in potential rework and rush fee overcharges. 5 minutes of verification beats 5 days of correction.
Most of these issues are preventable with proper inventory planning and supplier communication. But when prevention fails—and it will—this checklist is your cheapest insurance.
A Few Things to Watch Out For

And for goodness' sake, know your basics. Like why sodium hydroxide dissolves in water (it's exothermic! Heat generation can affect handling and storage). That kind of fundamental chemistry knowledge helps you ask better questions—and avoid accidents.
